Staff skills are crucial

In light of Tesco’s current challenges, I was pleased to read that a significant proportion of Philip Clarke’s investment will be assigned to developing his staff’s skill set.

Many retailers still place a high emphasis on competitive pricing, sometimes forgetting that the quality of their business depends largely on the quality of their staff.
Without proper training, staff proficiency is unlikely to improve. But improved staff skills and abilities can benefit the shoppers, head office teams and, of course, that all-important relationship with the suppliers - as well as the store staff themselves.

In a recent survey that my company completed with a leading supplier, 90% of account managers said their “buying” contacts at head offices were less skilled now than three years ago - adding that buyers were now rushing into decisions due to time pressures. This created problems down the line when promotions appeared in-store.

Retail can be a challenging sector at the best of times, yet prior to 2007 many retailers had been riding the wave of economic prosperity for over 10 years. As such, when the crisis developed, there was a high proportion that had not experienced such a difficult environment, and certainly not for such an extended period. Retail managers were forced into making quick decisions and many chose to reduce their staff headcount, or had this imposed from above, in order to reduce costs. However, those who took this route left themselves with fewer people to tackle an increasingly difficult job.

The best way to tackle these common issues is through the implementation of regular and thorough training programmes. To avoid wasting excess time in the classroom, training topics need to be relevant to the audience. Participants should complete all pre-training preparation in advance, so they can hit the ground running. It is equally important in this climate that training is supported by coaching in the workplace. Line managers need to know and understand the learning concepts so they can be confident role models and coaches to their staff. While time and money is tight, the arguments for investment in training are compelling: staff will be more productive, assertive, confident and accurate when making decisions, ultimately leading to a more profitable business.

Learning rather than training.
THE CHALLENGE
The classroom training this international drinks company had invested in was not being applied in the workplace.
- The sales team was presenting lengthy corporate presentations to time pressured buyers and customer negotiations were taking up to 4 months to reach an agreement.
- The Line Managers’ coaching style was to give people the solutions rather than encouraging the people to develop their own ideas and solutions.

HOW IT WORKED

"Rather than run just run a two day workshop with our teams FXL stayed with us for a  4 day period to support and enable us to transfer the learning into the workplace. During these 4 days we received a mix of half day “bite size” workshops, one to one time with key members of my sales teams to observe them in customer meetings plus one to one coaching of our managers too. This really helped us to make the learning stick."

WHAT WE DID DURING THE 4 DAYS 
DAY 1 FXL ran two half day workshops for two groups of people. We covered three chunks of theory we identified from the assessments.
DAY 2 was a fun packed day in market with FXL visiting customers to observe our Customer Meetings and the post meeting coaching sessions too.
DAY 3 was back in the office where the salespeople and FXL worked for an hour each on sharpening their Account Plans for 2012. We already had a strong base, this was helpful to get input from an external perspective and to make sure there were no gaps.  The final versions I signed off were the best I have seen and puts us in a good position to get a fast start in January
DAY 4 was a half day bite size workshop on how to negotiate these Account Plans with one top Customer. Real life role plays and further coaching from FXL finished the week off on a high.
 
Each of my Senior Managers then  presented their roll out plan to cascade this new learning down the organisation to my National Sales force which connected to their Personal Development Plans for 2012.”
 
The indications are that the new ways of working are now in place and having an immediate impact on the way the account managers sell and negotiate with their customers. Our first review is in January 2012 so watch out for more news. Contact us for more information
